Customer Onboarding Calls: Structure, Cadence, and Follow-Through
For any product with meaningful setup, the onboarding call sequence is where retention is actually decided. A customer who reaches their first value moment in week one renews in month twelve; a customer still confused in week three is already churning — they just haven't told you yet. The calls are the highest-leverage intervention, and most teams run them without structure.
The three-call skeleton
- Call 1 — Goals and definition of success (week 1): before any feature walkthrough, establish what the customer bought the product to achieve, in their words. Everything else sequences from this. End with: the one thing they will accomplish before call 2.
- Call 2 — Working session (week 2-3): not a demo — a hands-on session in the customer's real account with their real data, driving toward the first value moment defined in call 1. Screen share theirs, not yours.
- Call 3 — Expansion and handoff (week 4-6): confirm the success criterion was hit, introduce the next capability tier, and hand off cleanly from onboarding to ongoing success ownership.
The follow-through gap
Every onboarding call generates commitments on both sides — 'we'll enable the integration', 'you'll import the data by Friday'. When those commitments live only in the CSM's memory, the sequence stalls and each call reopens with 'where did we leave off?'.
